Competitive benchmarking

Updated 2026-09-15

Competitive benchmarking in AI visibility is measuring named competitors on exactly the same prompt set, engines and sample size as your own brand. Because every rate depends on the instrument, comparisons are only valid when the instrument is identical.

How to keep the comparison valid

The same answers are scanned for every tracked brand, so one run produces all the numbers and no brand gets an easier prompt set. Share of voice comes directly from that, and the competitor list must be reported alongside it, since adding or removing a competitor changes the number without any answer changing. Comparisons against a competitor measured by a different tool, on a different prompt set, are not comparisons at all.

Illustrative table (example numbers)

On one 35-prompt set: your brand appears in 21 answers, competitor A in 33, competitor B in 12. Share of voice 21/66 ≈ 0.32. Swap the prompt set for one written around your product's strengths and the same three brands produce a completely different, equally "true" number.

Common mistakes

  • Benchmarking against a competitor's published figure produced by another tool.
  • Quietly changing the competitor list between cycles.
  • Choosing competitors by revenue rather than by who actually appears in your answers.

Frequently asked questions

How many competitors should be tracked?
Three to five that genuinely appear in your category's answers. Longer lists dilute share of voice and make movement unreadable.
Is it fair to track competitors this way?
It uses public answers to public questions, with no private data involved — the discipline required is honesty about the prompt set, not restraint about measuring.
